Trust by design: how responsible AI speeds up innovation

By Divya Veeramahalingam, AI platform product lead, Deutsche Bank

AI is moving incredibly fast, which poses a dual challenge for organisations: keeping pace with technological advances and turning promising AI solutions into production-ready capabilities—safely, consistently and at scale.

At Deutsche Bank, we have tackled this challenge by developing a standardised route to production that embeds security, resilience, data protection and responsible-use requirements from the outset. Projects following this route have seen the time reducing from idea to production reducing from around 12 months to as little as three months.

This is what we mean by trust by design, where governance becomes an enabler of speed and scale, rather than a set of controls added shortly before production.

Why AI projects slow down

When we examined our AI development lifecycle, we found that significant friction could arise before development had even begun. Teams had to navigate multiple environments and approval processes. We also found that some production controls entered only later in the development process. As a result, AI projects could take significantly more time to be completed.

This delays business value, increases costs and makes it harder to scale successful solutions.

So instead of navigating the same complexity for every AI project at Deutsche Bank, we created a common approach with strong guardrails that allows teams to move quickly towards production.

Building trust from day one

Trust by design starts with changing when and how governance enters the development process. Instead of teams developing an AI solution first and addressing production requirements later, we follow a defined route from idea to production.

At each stage, standardised workflows set out what must be completed before a project can progress. Teams can also use approved development environments rather than setting up infrastructure separately for each initiative.

Approved data-access routes and reusable connectors help teams reach the data they need more consistently. Reusable technical blueprints reduce the need to start from scratch, while embedded controls throughout the development process help identify issues early and accelerate approvals.

Our AI Access Layer shows what this looks like in practice. Rather than asking every team to build the same safeguards themselves, it provides a common way for applications and AI agents to use AI models approved by the bank. Access controls and guardrails are built in, with consistent oversight of usage and cost. By making these safeguards reusable, teams can focus on developing their solutions while trust and control are embedded from the start.

Our unified AI development environment also brings together Google Cloud capabilities including Gemini, Vertex AI and BigQuery with consistent development tools and controls, creating a clearer path towards production.

This approach enables teams to spend less time navigating infrastructure, processes and approvals and more time creating business value.

Faster delivery with safeguards built in

The result is that useful AI solutions can begin supporting employees, business processes or clients sooner, without bypassing the controls required for production.

For me, however, the bigger lesson is that speed and control do not have to compete. Making safeguards part of the way we build helps helps teams move faster while meeting the requirements of a highly regulated organisation.

As organisations move from experimenting with AI towards adopting it at scale, trust should not be something added after innovation has happened. Designing trust into the development process can make it one of the foundations that enables innovation at scale.

Frequently asked questions about responsible AI and trust by design

What does “trust by design” mean in AI development?

Trust by design means incorporating governance, security, resilience, data protection and responsible-use requirements into the AI development lifecycle from the outset. Instead of developing an AI solution first and addressing production controls later, teams follow a defined route from idea to production, with controls embedded at each stage.

Can responsible AI governance accelerate innovation?

Yes. Responsible AI governance can accelerate innovation when requirements, workflows and controls are standardised and built into the development process. This allows teams to identify issues earlier, navigate approvals more efficiently and move successful AI solutions towards production without bypassing necessary safeguards.

How does Deutsche Bank move AI solutions from idea to production?

Deutsche Bank uses a common, standardised route from ideation to production. The approach includes defined workflows, approved development environments, established data-access routes, reusable connectors, technical blueprints and controls embedded throughout the development lifecycle.

How much can a standardised AI development process reduce time to production?

For projects following Deutsche Bank’s standardised route, the journey from ideation to production has fallen from around 12 months to as little as three months. This acceleration comes from reducing unnecessary friction and embedding required safeguards into the way AI solutions are developed.

Does faster AI development mean removing controls?

No. The AI development approach at Deutsche Bank does not depend on removing safeguards. It focuses on introducing controls earlier, standardising them and making them part of the development process rather than addressing them separately at a later stage.

Why should AI governance begin at the ideation stage?

Introducing governance at the ideation stage helps teams understand requirements before making major development and infrastructure decisions. Embedded controls also help identify issues earlier and accelerate subsequent approvals.
